NHS Pathology at Scale: LIMS Consolidation

Omnia Modi supported an NHS pathology network in consolidating multiple legacy systems across five hospital sites into a unified LIMS solution. Through expert intervention, structured delivery, and targeted realignment, the programme was brought back on track and delivered successfully within the first year of engagement.
The challenge
The Scarborough, Hull and York Pathology Service (SHYPS) selected Clinisys Solutions to deliver a hosted Laboratory Information Management System (LIMS). The programme aimed to replace legacy platforms (LabCentre and TelePath) with a single, shared system across York Hospital, Scarborough Hospital, Hull Royal Infirmary, Castle Hill Hospital, and Bridlington Hospital.
Objectives included:
- Consolidating legacy systems into one unified solution
- Standardising workflows and optimising resources
- Supporting cross-site collaboration to enhance patient care
However, with a go-live date approaching, the client faced major risks:
- Lack of coordination and accountability for critical tasks
- Gaps in translation between laboratory processes and system configuration
- Fragmented testing with poor documentation and reporting
The Trust required urgent support to realign the programme, restore confidence, and deliver integration safely.
Our Solution
Omnia Modi was commissioned to review the programme and provide recommendations. Following this initial engagement, we were selected as exclusive delivery partners to realign and support the implementation.
Our team worked directly with pathology staff across all disciplines, ensuring their needs and perspectives shaped the programme. Within weeks, we delivered:
- A revised project schedule with a clear critical path to go-live
- Unified testing methodology across all disciplines, supported by a comprehensive tracker
- Targeted technical and managerial resources to close capability gaps
- Enhanced training and change management for staff adoption
- Structured stakeholder engagement with direct escalation to the programme board
- Improved supplier coordination and streamlined communication
By embedding experienced laboratory specialists, programme managers, and technical experts, we created the structure and momentum needed for success.
The results
- Programme realigned through focused intervention
- Consolidation of legacy systems across five hospital sites
- Successful implementation within the first year of engagement
- Unified testing accelerated progress and improved quality assurance
- Strengthened training and change management supported staff adoption
